Why Plumbing Quotes Get Lost, and What to Do About Each Reason
Every plumbing company loses quotes. Some losses are fine: the customer decided to wait, or found a relative with a wrench, or really did get a lower price from someone you would not want to compete with anyway. But many lost quotes are not about price at all. They are lost to slowness, confusion and silence, and those are things you can fix.
Not Every Lost Quote Is About Price
Phone pricing, covered in Quoting Over the Phone: What a Plumbing Company Should and Shouldn't Price Before the Visit, is where some quotes are lost before they are even written. This article looks at the rest of the process.
When a quote does not come back, it is tempting to assume the price was too high. Sometimes it was. But ask a few customers who did not approve, and you will often hear something else: “I never got it,” “I wasn't sure what it included,” or “I meant to call back.”
Reason 1: The Quote Was Too Slow
A homeowner with no hot water is not going to wait two days. If your quote arrives tomorrow and someone else's arrives this afternoon, you have probably lost.
The fix: Make quoting fast. A clean service list and estimate templates for your common jobs turn a long quote into a quick one. Send it the same day, ideally while the tech is still at the house or right after. See Plumbing Estimate Templates: Quoting the Jobs You Write Every Week in Less Time.
Reason 2: The Customer Did Not Understand It
An estimate full of abbreviations and one-word lines leaves the customer guessing. People do not approve what they do not understand. They put it aside to ask about later, and later never comes.
The fix: Write line names for homeowners, add one sentence of why under each line, and say what is and is not included. Read new kinds of estimates on a phone before sending them. An inspection report alongside the estimate gives the customer the reason behind each recommendation.
Reason 3: It Was Hard to Say Yes
If approving means calling your office during business hours, some customers will not bother. They decided at 9pm, and by 9am the next day the urgency had faded.
The fix: Online approval. In PlumbingBossPro, the customer approves the estimate online whenever they are ready, and the approved estimate becomes the scheduled job.
Reason 4: Nobody Followed Up
This is the biggest one. A quote sent and never mentioned again is easy for a busy customer to forget. Meanwhile, a competitor who followed up gets the job, even at a higher price.
The fix: Estimate follow-up emails go out automatically to customers who have not answered. Add a personal call or text on the big jobs. Look at your open estimates every week or two and decide which deserve a nudge.
Reason 5: Too Many Options, or None
One price gives the customer only yes or no. Five options make them freeze. Either one can lose the job.
The fix: Offer two or three real options when the job has them, named by what they do. Separate estimates when the options are different jobs. Keep it simple.
Reason 6: The Total Changed
Sometimes the quote was approved but the relationship was lost anyway, because the invoice did not match the estimate. Sales tax that appeared out of nowhere, a service call fee that was supposed to be credited, an extra line nobody discussed. The customer pays and never calls again.
The fix: Keep the estimate and invoice consistent. In PlumbingBossPro, the approved estimate becomes the job and the job becomes the invoice, with the same lines. Show tax and the service call fee the same way every time.
Reason 7: The Customer Really Was Not Ready
Some customers get a quote for a water heater replacement or a repipe with no plan to do it this year. They want to know the number for budgeting. That is not a loss; it is a quote with a long fuse.
The fix: Keep the estimate and the findings on record. When the customer calls back next year, or when their yearly flush visit comes due, the information is all there. Let follow-up emails keep the quote alive, and do not pester.
Reason 8: The Quote Never Reached Them
It happens more than anyone admits. A wrong email address, a quote that landed in spam, a paper copy that blew off a clipboard. The customer thinks you never sent a price; you think they ignored it.
The fix: Confirm contact details before sending, and when a big quote goes quiet, check with a text: “Did the water heater estimate come through okay?” A one-line question rescues quotes that were never really lost.
Look at Your Own Patterns
Every company loses quotes for its own mix of reasons. Look at your last batch of unapproved estimates and ask which of these reasons fits each one. If most were slow, work on speed. If most went without follow-up, set that up. You will learn more from your own quotes than from any general advice.
