Moving Plumbing Estimates Off Carbon Pads and Spreadsheets
Plenty of good plumbing companies still quote on carbon pads. The tech writes the price, tears off the yellow copy for the customer and drops the white copy in the console. Or the office types quotes into a spreadsheet and emails a PDF. It works, mostly. Until the white copy gets coffee on it, or the spreadsheet has three versions, or nobody can find the quote the customer says they approved last week.
Why Paper Quotes Stick Around
Saved equipment records, covered in Quoting Repeat Customers: How Saved House Equipment Speeds Up the Next Plumbing Estimate, are one of the biggest reasons to move off paper. But it helps to be honest about why paper sticks around in the first place.
Paper is fast. Everyone already knows how to use it. It never needs a password or a signal. And switching anything in a busy shop feels risky. Those are fair points. The goal is not to make quoting harder, but to keep what is good about paper (speed) and fix what is not (everything after the quote is written).
What Paper and Spreadsheets Cannot Do
The problem with paper and spreadsheets is not writing the quote. It is everything that should happen next:
- No online approval. The customer has to call to say yes.
- No follow-up. Unless someone remembers, quiet quotes stay quiet.
- No hand-off. An approved paper quote has to be retyped into the schedule.
- No equipment record. The water heater model on the quote never makes it onto the house.
- Inconsistent prices. Each tech remembers prices a little differently.
- No tracking. You cannot easily see what is open.
Estimate software fixes those. In PlumbingBossPro, estimates are built from your service list, approved online, followed up by email, and turned into the scheduled job when approved.
A Practical Switch Plan
You do not need to switch everything in one day. A step-by-step approach works well for a small shop:
- Week 1: Build the service list. Write down every service you sell and its price. Clean up the names so customers can read them. This is the most important step, and it is useful even if you did nothing else.
- Week 1: Bring in your customers. CSV import brings your client list and addresses into PlumbingBossPro, and the addresses are placed on the map automatically.
- Week 2: Office quotes first. Every quote the office writes goes into the system as an estimate. Customers start approving online.
- Week 3: Field quotes too. Techs who used to write carbon-pad quotes now call or text the office, which builds the estimate. Or the person who writes your quotes builds them directly.
- Week 4: Templates. By now you know which quotes you write most. Save them as estimate templates.

What to Do With the Old Quotes
You probably have a stack of open paper quotes and a spreadsheet of old ones. You do not need to move all of them. Focus on the ones still worth chasing: large quotes from the last few months that never got an answer. Rebuild those as estimates in the system so they can get follow-up emails and online approval. Let the old ones go.
Getting Techs on Board
Techs who have quoted on paper for years may push back. The best argument is what they get out of it:
- No more arguing over prices. The price comes from the list, not the tech.
- The details show up on the job. When a quote they found gets approved, the equipment details and line items are on the job card on their phone.
- No more “what did you quote them?” calls from the office.
The tech app runs in the browser on the iPhones and Android phones techs already carry, with no app store download. Logging in takes a company login and a personal PIN.
Common Worries, Answered
“It will slow us down.” For the first week, maybe a little. After that, picking lines from a list and starting from a template is faster than writing by hand, and nobody has to retype the quote into the schedule.
“Our customers are not technical.” Approving an estimate online is no harder than opening an email. Customers who would rather call still can.
“We will lose our old notes.” Keep the paper for reference as long as you like. New notes go on the job and stay with the house from now on.
What You Get Back
Once quotes live in the system, everything downstream improves. Approved estimates become jobs without retyping. Invoices match quotes. You can see which quotes are open and which need a call. And every house builds an equipment record that makes the next quote easier.
